# Cohorts, preview windows and the certification squeeze

Vendor preview windows look generous until they overlap with each other and with close. How to plan certification by cohort and move work out of the squeeze.

Each enterprise platform has its own way of staging an update. Oracle Fusion updates reach your test environment first and production about two weeks later. Salesforce upgrades sandboxes on preview instances ahead of production for each of its three releases. Workday gives customers a preview tenant before each R1 and R2 feature release. SAP S/4HANA Cloud upgrades test tenants ahead of production.

Taken one at a time, these windows are reasonable. The trouble starts when a team is responsible for several platforms, each with its own calendar, plus internal releases and a financial close that does not move for anyone.

## The squeeze, drawn out

The squeeze is the stretch where certification windows overlap. The same functional analysts, the same automation engineers and the same shared environments are needed by every platform at once, often in the same weeks as a financial close.

## Know your cohorts

A cohort is a group of environments, tenants or orgs that receive an update at the same time. It sounds like a detail. It changes how certification should be planned.

- Oracle test and production environments are separate cohorts, about two weeks apart
- Salesforce sandboxes may or may not be on the preview, depending on their instance and refresh timing
- Workday preview and production tenants are separate cohorts with different data
- Large organizations often run several production orgs or tenants by region or business unit, each on its own schedule

Each cohort needs its own readiness decision. A team that treats certification as one event will either test production-like data in the wrong environment or discover, too late, that a sandbox they relied on was never upgraded.

Start each cycle by listing every cohort, the date it updates, the data it holds and who signs for it.

## Move work out of the squeeze

The single biggest lever is to do everything that does not need an updated environment before the window opens. More of the work qualifies than most teams assume.

- Reading release content and sorting features into delivered enabled, opt-in and deprecation
- Mapping each feature to modules, process steps and tests
- Building the test delta and estimating the run time for each wave
- Drafting new tests for documented new behavior
- Preparing and reserving test data in each cohort
- Running a baseline on the current version

When the test environment is updated, the team should be executing a plan, not making one.

## Run in waves so answers come early

Inside the window, run order decides how soon you know whether something is blocking. Five waves work well across platforms: blockers first, then end-to-end business process chains, then impacted regression, then new capability and opt-in decisions, then a smoke of everything else.

Plan the waves per cohort, not per platform. The blockers wave for the Oracle test environment and the blockers wave for the Salesforce preview sandbox may fall in the same week, and they compete for the same people. Knowing that in advance lets you stagger them by a day or two, or automate one fully so it runs unattended.

The first two waves should finish within the first days of the window. That leaves the rest for vendor support cases, configuration fixes and retests, which are where calendar time actually goes.

## Build one release calendar

Most teams keep each platform's dates in a different place. Put them on one calendar, together with internal releases, environment refreshes and financial close, and look for collisions a quarter ahead.

- Where two certification windows overlap, decide in advance which platform gets priority for which people
- Where a window overlaps close, plan reduced scope for finance users and more automation
- Where an environment refresh falls inside a window, move it or plan to rebuild data

## Agree what "accept with actions" means

Under pressure, decisions get vague. Agree before the window opens what each outcome requires. Accept means evidence covers the impacted areas with nothing blocking. Accept with actions means every open item has an owner, a workaround and a date. Hold means a named issue blocks the business. Settling this in advance keeps the final days about evidence rather than negotiation.
